Why forecasting matters
Stockouts damage trust, delay delivery and send buyers to competitors. Overbuying creates a different problem: cash sits in slow-moving products, storage costs rise and items may expire or become obsolete. For a growing distributor, retailer or service company, the challenge is deciding what to buy, when to buy it and how much risk to accept.
Many SMEs still make these decisions through memory, disconnected spreadsheets and messages between sales and purchasing. That approach becomes unreliable as product lines, suppliers and customer commitments grow. Start with clean data

Use reordering rules with judgement

For each important SKU, ask: what is normal weekly demand, how long does replenishment take, what safety stock is justified, and what happens if demand falls? A critical spare part may deserve a higher buffer than a low-margin item. An unreliable supplier may require earlier ordering. A seasonal item may need rules that change before the season.
Do not set high minimums simply because the business experienced one stockout. Record the cause and improve the relevant control: forecast, lead time, approval, supplier communication or sales visibility.
Connect sales to purchasing
Sales teams should see available stock, incoming quantities and realistic delivery dates. Purchasing teams should see committed orders and likely demand rather than relying on informal updates. An integrated workflow can connect quotations, confirmed orders, purchase orders, receipts and stock movements.
This matters in Qatar and the wider GCC, where supplier lead times, import schedules and project deliveries can change quickly. A dashboard showing risk by product, supplier and promised date gives managers a better basis for action than a single total-stock number.
Measure forecast quality
Track stockout frequency, excess-stock value, inventory ageing, supplier lead-time accuracy and forecast variance. Review them by product family, not only as a company average. Start with products that affect revenue or customer commitments, improve the rules, monitor the result and expand gradually.

The review should also include supplier performance. Compare promised and actual delivery dates, record partial deliveries and flag substitutions before they reach customers. When purchasing can see the cost of delay, the team can decide whether to change supplier, increase safety stock or renegotiate terms. This makes forecasting a commercial discipline rather than a dashboard exercise. It also gives management a clear monthly conversation: which products are risky, why are they risky, and which action will reduce that risk?
